We’ve been reading two Gartner articles from January 2026, one on future-of-work trends, and one on what “AI in the workforce” practically means. We’re not citing them to “borrow authority.” We’re citing them because they give names to tensions we’re already hearing from Sales Engineering leaders and presales teams:

- output is getting easier to produce
- expectations are rising with it
- and the “trust work” doesn’t automatically speed up
The part that feels different
AI in the workforce is having a moment where it can feel like everyone is either wildly optimistic or quietly exhausted. After reading Gartner’s January 2026 pieces, we didn’t come away thinking, “Here’s the one right answer.” We came away thinking: this is going to be messier than most plans assume, and Sales Engineering will sit right in the middle of that mess.
Not because SE teams are uniquely dramatic. But because presales is where three realities collide every day: what the product can do, what the buyer needs to believe, and what the business needs to forecast. When work changes, and AI changes how work gets done, SE tends to feel it early, sometimes before there’s language for it.
Outputs vs confidence
One of the more grounded points in Gartner’s “AI in the workforce” framing is that this isn’t simply “humans vs. machines.” It’s job redesign, skill churn, and the day-to-day reality of allocating work when AI is part of the system. The underlying argument is straightforward: leaders need to treat this as a work redesign challenge, not just a tooling decision.
That lands close to home in Sales Engineering because our world already shifts constantly: products change, competitors reposition, buyers raise the bar, security expectations evolve. AI doesn’t introduce change; it increases the frequency and volume of it.
But the theme we keep circling back to is subtler: the difference between producing outputs and producing confidence.
In presales, we produce a lot of “things”: narratives, demos, evaluation plans, technical summaries, responses to security questionnaires, follow-ups that turn messy conversations into clear next steps. AI can help generate many of those faster, sometimes dramatically faster. And we won’t pretend faster doesn’t feel good. It relieves pressure. It creates momentum.
The tension is that buyers rarely pay for output. They pay when they feel safe enough to decide.
Speed creates new friction
If AI increases output, but doesn’t increase confidence at the same rate, the system can wobble. Not because the content is always “wrong,” but because it can become less anchored. Less traceable. Less clearly connected to what the customer asked, what their environment allows, or what the product supports in practice.
Gartner’s future-of-work trends put a name to one version of this: AI “workslop”, content that looks plausible but isn’t necessarily useful, and becomes a productivity drain.
In a Sales Engineering context, “plausible” can be expensive.
A single overconfident claim in a deck can trigger weeks of scrutiny later. A demo narrative that quietly skips constraints can turn into a PoC designed to prove something that was never true in the customer’s world. A tidy technical summary can become a delivery risk disguised as confidence.
When output becomes cheaper, it becomes easier for these artefacts to ship, and circulate, before anyone has pressure-tested what they imply.
“RIFs before reality” has a presales version
Gartner’s “RIFs before reality” trend points at a different pressure: organisations acting as if AI productivity gains are already banked, and expecting teams to stretch accordingly.
We’re not making claims about what any specific company should do. But we do see a pattern worth naming: if presales capacity is squeezed while expectations rise, the gap doesn’t disappear. It becomes a hidden load.
Less time for discovery. Less time to validate assumptions. Less time to build internal alignment before customer commitments are made. Less time to prepare for the hard questions.
Things still get done, often heroically, but the “proof” under the work can get thinner. And when proof gets thinner, trust becomes the bottleneck.
The human cost is real
Gartner also highlights the human side of this shift: performance pressure, cultural strain, and what it calls the mental fitness cost of AI adoption. That can sound like an HR topic, until you look at the reality of presales work.
Sales Engineering already carries a lot of invisible effort: context switching, stakeholder management, translating uncertainty, staying composed when the room gets tense, and operating under the pressure of “customer-facing correctness.” AI can reduce some surface-level workload, but it doesn’t automatically reduce the emotional workload of helping buyers make a confident decision.
If anything, as output gets faster, the expectation to keep up can become the new baseline. And when speed becomes the baseline, learning time quietly disappears.
Trust and risk don’t disappear
Gartner’s future-of-work trends also include concerns like fraud escalation and corporate/insider risk. That can read as distant, until you remember how often SE teams handle sensitive customer artefacts: architecture diagrams, logs, configuration details, internal decision criteria, commercial context. AI can make it easier to move information around, sometimes without intending to.
This isn’t an argument for avoiding AI. It’s a reminder that the invisible part of the SE job grows: judgment, restraint, and knowing what not to do.
A grounded way forward
At a high level, the future-of-work implications for Sales Engineering show up less as brand-new responsibilities and more as shifts in what the job feels like and what gets valued.
SE work becomes less about creating and more about curating.
Not in the aesthetic sense, in the trust sense. Picking what is true, what is relevant, what is defensible, what is premature, what needs an experiment, what needs a caveat. AI can generate options; SE value shows up in deciding which option survives contact with reality.
The craft quietly moves from performance to process.
Gartner’s point that “process pros” unlock AI value resonates here. In technical presales, the teams that feel calm aren’t always the teams with the most talent. They’re often the teams with the clearest ways of working: what “good” looks like, what gets checked, what gets handed off, and how uncertainty is handled. If AI increases the speed of output, it also increases the speed at which ambiguity can become customer-facing.
Skills become a moving target in a more literal way.
Gartner’s AI workforce framing points toward continuous adaptation and treating skills as something you track and evolve, not something you “teach once.” In presales, that can be the difference between a team that quietly keeps up and a team that constantly feels like it’s catching up.
None of this is a call to panic, or to posture as if Sales Engineering needs to “lead the AI revolution.” If anything, it’s a call to stay grounded.
Sales Engineering has always been a trust profession. We translate. We validate. We reduce risk without pretending risk doesn’t exist. Gartner’s January 2026 framing is a useful reminder that the organisations who do well won’t necessarily be the ones who talk most confidently about AI. They’ll be the ones who redesign work so speed doesn’t outrun truth and productivity doesn’t outrun trust.
The simplest summary we can offer
AI will make it easier to say things.
It won’t automatically make it easier for buyers to believe things.
And in presales, belief, earned belief, still does most of the heavy lifting.
